THE QUESTION
Should an apple-cider-vinegar wellness drink relaunch as a prebiotic soda? The assignment was to judge the decision on what was knowable in 2020, without using hindsight. My recommendation: pursue.
THE MARKET
2019 was the fifteenth consecutive year of US carbonated soft drink volume decline, while sparkling water was one of the fastest-growing segments in beverage. Consumers were abandoning sugar, not carbonation. At the same time gut health moved out of the supplement aisle and onto the grocery shelf, and TikTok and DTC made national reach possible without national distribution.
THE CUSTOMER
Millennial and Gen Z women, roughly 18 to 34. Health-aware but not health-obsessed, cutting sugar rather than counting macros. The occasion is mid-afternoon at her desk, the moment she used to reach for a soda and gave up. The job to be done: when I want an afternoon treat, help me feel refreshed and a little indulgent, without feeling like I did something bad to my body, and without drinking something that tastes like medicine.
THE WHITE SPACE
Olipop had already proven demand for prebiotic soda, but it owned healthy and positioned clinically, as medicine that happens to taste okay. Nobody owned the fun soda that happens to be good for you. Olipop sells the benefit. We would sell the feeling, and only the feeling travels on social.
THE RECOMMENDATION
Pursue, and reposition while you rename. The rename is compulsory rather than optional, because Mother is the generic term for the vinegar culture and cannot be trademarked. New packaging spend is happening regardless, which makes the marginal cost of a full repositioning unusually low. This is the cheapest moment the brand will ever get to redefine what it is.
THE RISKS
Bounded and recoverable. The formula does not change, so there is no reformulation risk. The spend is marketing rather than manufacturing. The existing vinegar-loyal base is small enough that losing part of it is survivable. Conditions on approval: file the Poppi trademark before a dollar goes into packaging, prove velocity in Whole Foods and Target before adding SKUs, and keep the health claims honest.
WHAT I TOOK FROM IT
The forced decision was the opening. Because the rename had to happen anyway, the expensive part of repositioning was already paid for. I look for that now: the thing a business has to do regardless, and what else you can get done while you are in there.
